Some possible approaches. Zoned system, space heater, bigger window AC


unit, with doors open.

My current house has a zoned system for HVAC. A bit expensive, but each area regulates itself pretty well, and since the 'easy to reach' areas get comfy and get shut off by the zoning, the heating or cooling then can get to the other areas.

Or some space heaters are reasonably efficient that you can use them to add some heat in the winter in the upstairs bedrooms. Then get 2 small or 1 large window units for AC. 1 large if you keep the doors open for the temp to mix.
