That was my earlier comment about Hilltop (show & book SPOILER)

Rick got some bad information from Hilltop -- they clearly weren't prepared for the size/power of Negan's full army. Even though the show has portrayed Rick's group as action heroes (75 zombies, with zero visibility, and physical exhaustion? No problem for Super Rick!), Negan's army had them outnumbered 10:1.

Either Hilltop didn't know everything about Negan, or Hilltop didn't share all their knowledge -- or maybe Rick's group was so gung-ho, they simply didn't bother to ask the important questions.

After the Negan encounter, Rick goes to Hilltop, and beats Gregory. Rick blames Gregory for screwing them vs Negan.
